Problem
A company was preparing to add new technology to an existing manufacturing line. The project had been discussed for several years, with engineering plans passed between colleagues as approval was repeatedly delayed. I was brought in to provide local support for an out-of-state Project Manager. At the same time, the customer’s primary project engineer gave two weeks’ notice just before his successor left for vacation. When the handoff between the two engineers proved far less thorough than anticipated, I stepped beyond my standard coordinator role to actively drive the physical installation.
As installation progressed, communication silos, undocumented verbal agreements, and scope misalignment from earlier stages of the project surfaced. The original schedule was no longer viable, creating a need to establish a realistic view of the remaining work and dependencies.
Action
I focused on creating a single, centralized source of truth to stabilize the installation phase. I requested a comprehensive list of outstanding tasks and realistic completion timelines from each subcontractor, then consolidated the information into a master schedule. I used the schedule to establish visibility into task sequencing, dependencies, ownership, and current status across the project team.
Result
The centralized master schedule gave remote project leadership, the client, and on-site contractors a shared view of the remaining work and project sequence. It surfaced dependencies and conflicting expectations, enabling the team to establish a more transparent and realistic understanding of project status as installation progressed.
